Giving away free audits trains clients to treat your expertise as a commodity. You spend hours analyzing their business, mapping out solutions, and building trust, only to hear they are going to think about it. You are essentially doing free consulting to prove you deserve to be hired.

The shift is simple. Charge a small fixed fee for a diagnostic audit.

This is not the full project. It is a focused, low risk investigation into their single biggest bottleneck. When a client pays for the audit, even a modest amount, they are psychologically committed to the process. They stop treating your time as free and start treating your findings as valuable.

The three step diagnostic framework

  1. Define the narrow scope
Look at one specific system. Do not audit their entire business. Audit their checkout flow, their onboarding emails, or their lead intake form. A narrow scope makes the audit fast for you and highly specific for them.
  2. Set a frictionless price
Charge enough to filter out tire kickers, but low enough to be a no brainer compared to your main retainer. If your retainer is five thousand dollars, price the diagnostic at three hundred dollars. It is an easy approval for a business owner.
  3. Deliver a roadmap, not the implementation
Give them the exact steps to fix the problem. They can hire you to execute it, or they can do it themselves. Most will hire you because they already trust the diagnosis and want to save time.

Designing a paid diagnostic is the most effective way to justify premium pricing and filter for strategic clients.
